Calibration
Calibration is the meeting where managers compare proposed ratings across teams and adjust them so that a rating means the same thing everywhere.
Ratings are laid out by team and grade, outliers are discussed with evidence, and the final distribution is agreed before letters go out. It corrects lenient and harsh managers.
A nine-box grid (performance against potential) is a common calibration view.
